Beach hotel, boutique hotel and surf guest house · Central Portugal
At a glance
At the start of 2026 the group had three properties in the same destination: a large beach-facing unit, a boutique hotel and a surf guest house. The plan for the year was built unit by unit and carried 72 recommendations - by October, 59 were delivered, or 82% of the way there. Accommodation revenue for 2026 is forecast at around €860k, 18% above 2025, with 13% more room nights and all three units growing in volume.
The challenge
The three units shared the same problem: too dependent on a handful of channels, a handful of markets and last-minute bookings. In one hotel, 46% of reservations arrived at the last minute; in the boutique hotel, 2025 had come in below 2023.
And there was no common structure - rates, seasons, minimum stays and cancellation policies - that allowed the three properties to be run as a single business.
What we did
A plan built unit by unit
The 2026 plan was built property by property and carried 72 recommendations. By October, 59 had been delivered - 82% of the way there.
The foundations first
A new channel manager, an owned website with a booking engine, and a single rate structure across every channel - seasons, minimum stays and cancellation policies aligned.
Prices guided by real pick-up
Dynamic pricing based on each unit's real pick-up, management of inventory and cost of acquisition per channel, and a promotional calendar shared by the three properties.
Less dependence on a single door
An omnichannel strategy to diversify: a refined OTA offer, new markets being developed, and a stronger push on groups and longer stays.

All three units growing
The full-year forecast is around €860k in accommodation revenue, €130k (+18%) more than in 2025, with all three units growing in volume.
The two smaller units recovered
In the surf guest house, revenue rose 21% and occupancy 28%. In the boutique hotel, after a 2025 below 2023, revenue rose 15% and room nights 22%.
A record August
In the main unit, ADR rose 11% through September and August closed on a record of €115.5, with RevPAR up 17%.
Groups at the best rate
Groups grew 39% in the guest house and carry the best ADR among the volume channels.
New markets gaining weight
Poland grew 157%, the Netherlands 69%, and Austria more than doubled.
Less risk in the mix
In one of the hotels, last-minute bookings fell from 46% to 26%, and the new booking engine multiplied direct production more than tenfold - it is already the second segment.
What's next
Of the plan's 72 recommendations, 59 are delivered - 13 remain to close the year.
More than growth, 2026 gave the group a structure: reliable data, integrated tools, and a portfolio of channels and markets that no longer depends on a single door. These are the roots of a sustainable business, with prospects of continuous growth, regardless of the local or even national reality.
